The situation
A fictional retailer wants to reduce the effort involved in checking order details and answering routine policy questions. The proposed workflow helps staff prepare a grounded response; it does not promise automatic resolution.
Example assessment findings
Order records and policy articles are available, but some content conflicts with current practice. Customer-to-order access has not been demonstrated. Escalation ownership varies by queue, and the team has no agreed baseline for repeat contacts or review effort.
The decision
Begin with a staff-reviewed workflow using approved information. Prepare customer-scoped order access and escalation handling before introducing external responses. Keep refunds, account changes, and exceptional decisions within existing human approvals.
The outputs
The example assessment produces a readiness profile, policy-source inventory, access and handoff map, prioritised preparation backlog, solution blueprint, and representative evaluation cases. Each unresolved prerequisite has an owner and an acceptance condition.
The proposed roadmap
First approve the bounded policy set, agree the outcome measures, and name reviewers. Then test a read-only workflow against routine and difficult cases. Pilot with staff only when quality, access, and handoff checks pass. Expansion is a separate decision based on evidence.
What would be measured
Compare answer accuracy, source traceability, reviewer effort, repeat contacts, handoff quality, and operating cost against the agreed baseline. Record failures and overrides.
